When ERP and Warehouse Data Disagree: How to Diagnose the Problem

A practical diagnostic for manufacturing inventory discrepancies across ERP, WMS, production, receiving, shipping and integrations.

When ERP and Warehouse Data Disagree: How to Diagnose the Problem

When an ERP reports 1,000 units but the warehouse counts 940, buying software may not be the first answer. Inventory errors often originate where physical work, business processes and technology updates happen at different times.

Trace one material transaction end to end

Follow a sample item from purchase order through receiving, quality inspection, put-away, transfers, production consumption, picking, shipping and financial posting. Note when the physical movement takes place, when each system records it and who approves exceptions.

Look for timing and ownership gaps

A receiving scan may be missed, a production issue posted after shift end, a transfer held in a queue or an EDI message processed twice after a retry. Poorly defined master-data ownership can create duplicate items or inconsistent units of measure. Gather timestamps and identifiers rather than relying on anecdotes.

Choose one source of truth for each data element

Document which system owns item masters, locations, available-to-promise quantities, lot and serial data, production status and shipment confirmations. Agree on the direction of each interface. A system landscape with multiple competing owners will struggle to maintain consistency.

Give integration failures an accountable owner

Review queue monitoring, error alerts, transaction replay, duplicate prevention and reconciliation reports. Establish who decides whether a transaction should be corrected in ERP, WMS or a physical process. Without ownership, three vendors can each claim that their application is functioning correctly while the operation remains stuck.

Measure the improvement

Track discrepancy rates, time spent reconciling, unposted transactions and manual adjustments. Test process redesign, data cleanup, integration monitoring and targeted training before replacing a major platform.

Practical start: log ten recent discrepancy events and classify each as a process, master-data, integration or configuration issue. Fixing the recurring category may deliver more value than a large new purchase.
